Digital and hybrid mentoring are now routine components of leadership development, yet research and practice commonly treat delivery mode as though it were the developmental mechanism. This produces a blunt question: Is digital or hybrid mentoring better? We replace that comparison with relational sufficiency theory. The theory proposes that mentoring supports leader development when four functions reach contextually adequate levels: epistemic access, reciprocal attention, contextualized feedback, and accountable enactment. Physical presence can strengthen these functions, but it is neither necessary nor uniformly advantageous. Its marginal value depends on task embodiment and tacitness, relationship phase and rupture, power, cultural distance, and access conditions. By integrating mentoring, computer-mediated communication, psychological safety, and leader-development research, the article develops seven falsifiable propositions and a multilevel research agenda. The framework shifts evaluation from satisfaction and mode labels to observable behavior, fidelity, mechanisms, and transfer. For human resource development, the implication is practical and theoretical: design the relational architecture first, then select the least burdensome combination of media capable of meeting the required developmental threshold.
